Map reality before automating
Document what actually happens, including exceptions, workarounds, approvals, spreadsheets, phone calls and rework. Automating an imagined process simply creates faster inconsistency.
Measure volume, wait time, effort, error rate and handoff delay. These become the baseline for deciding whether automation creates value.
Separate deterministic and probabilistic work
Rules, calculations, validation, routing and system updates should remain deterministic where possible. AI is valuable for language, classification, extraction, summarisation and ambiguous judgement, but it should not replace simple reliable logic merely because a model is available.
This separation also makes testing easier because the system can isolate which decisions are inherently probabilistic.
Design around exceptions
The value of automation is often determined by what happens when input is incomplete, contradictory, late, duplicated or outside policy. Define human queues and escalation paths before launch.
Operators should be able to understand why an item was routed to them and what the automation already attempted.
Integrate with systems of record
Automation should write back to authoritative systems rather than create a parallel shadow database. Use API contracts, permissions, idempotency and audit logs for side effects.
When a process spans CRM, ERP, messaging, documents and approvals, orchestration should preserve state so a temporary outage does not lose the workflow.
Measure the right outcome
Track cycle time, manual touches, error correction, customer response, backlog, completion rate and exception volume. Labour savings can matter, but capacity, consistency and customer experience may be equally valuable.
The strongest automation programme is a sequence of proven workflows, not one enormous promise to automate the business.
